Measuring an organizational transformation: leaving gut feel behind

C+X indicators, progress KPIs, V.I.S.I.O.N. score: steer by data, not intuition.

"I think it's going well." That sentence, in a leadership meeting, is the signal that a transformation is not being steered. Without specific indicators, you measure your transformation by team morale and the absence of complaints. Neither signal is reliable. A transformation is steered like an industrial operation: with indicators picked specifically for it.

Why classic KPIs are not enough

Revenue, margin, turnover, NPS: these indicators are essential, but they measure the result, not the transformation. They move with a 6 to 18 month lag behind the root cause. When you see margin contracting, the damage was done long ago. A transformation needs leading indicators that capture organizational movement before it shows up financially. The ATMOS method clearly separates result indicators (lagging) from transformation indicators (leading). The second ones are what let you arbitrate in time.

The C+X score: how many degrees separate you from the customer

The ATMOS C+1 principle states that ideally no role should sit more than one degree from the customer. In reality, organizations have a distribution of C+1, C+2, C+3 roles depending on the function. The C+X score measures that distribution and its evolution over time. Concretely: we map every role, evaluate its functional proximity to the customer, and track the quarterly improvement. This indicator has strong explanatory power: it correlates directly to decision speed and to perceived customer experience quality.

The V.I.S.I.O.N. maturity grid

ATMOS rates each Vision, Inputs, Systems, Interactions, Offer and Numbers dimension on a 5-level maturity grid. This evaluation is repeated every 3 to 6 months and gives a comparable reading over time. The leader sees immediately which dimensions are progressing, which are flat, and which are regressing. The grid is not a moral grade: it is a steering tool that reallocates support effort where it is most needed. It also avoids the "all red" or "all green" effect of overly global evaluations.

Pairing leading and lagging indicators

Robust steering comes from pairing. A single leading indicator with no result counterweight leads to gaming behavior. A single result measure without a leading indicator prevents timely correction. For each engagement, ATMOS builds a short dashboard (typically 5 to 8 indicators total, no more) that pairs both. The dashboard is reviewed in leadership meetings on a fixed cadence, with a simple rule: any indicator that has not moved in three reviews is removed. The dashboard stays alive.

How many indicators are needed to steer a transformation?

Between 5 and 8 maximum. Beyond that, the dashboard becomes a reporting artifact nobody reads, and steering reverts to intuition. Fewer than 4 indicators, and you miss important angles.

How often should transformation indicators be reviewed?

Monthly for leading indicators tied to Interactions and Systems, quarterly for the global V.I.S.I.O.N. maturity grid. That cadence leaves time for actions to produce an effect without letting drift settle in.

Do ATMOS indicators integrate with an existing BI?

Yes. ATMOS provides the definitions and calculation methods, which are then implemented in the existing BI tool (Power BI, Looker, Tableau, or other). The challenge is not the tool, it is the quality of the definitions and the usage discipline.

What to do if a key indicator does not move?

Three reviews in a row without movement trigger an upstream return to the Chain of Why. Either the identified lever is not the right one, or the action was not executed, or the indicator itself is not measuring what we think. The three hypotheses are tested, in that order.
